Sequencing: The Hips-Torso-Arms-Club Chain That Actually Creates Speed

A good golf swing isn't just about timing, that's tempo. It's also about order. Your hips, torso, arms, and club need to unwind like links in a whip, each one firing after the last and handing off speed down the chain. Get that order backwards, which most amateurs do without realizing it, and you're fighting your own body for speed instead of using it.

What sequencing actually means

Think about how you'd throw a ball as hard as you can. You don't do it with your arm alone, you rotate your hips first, your torso follows, your arm comes through after that, and your wrist snaps last. Each segment builds on the speed of the one before it, and the whole thing feels effortless precisely because the order is right. A golf swing works the same way. It's a kinetic chain: energy generated by the big, slow-moving segments closest to the ground gets passed up and out to the small, fast-moving segment at the very end, the clubhead.

This is why a smaller player with good sequencing can out-drive a much stronger player with poor sequencing. Clubhead speed isn't mostly a function of muscle, it's a function of how efficiently speed gets transferred through the chain. Break the order, and you're generating power with the wrong muscles at the wrong time, no matter how hard you swing.

The order: hips, torso, arms, club

Motion-capture research on Tour players, most notably the Titleist Performance Institute's sequencing work, consistently shows the same firing order in an efficient downswing: the pelvis reaches peak rotational speed first, then the torso, then the lead arm, then finally the club, each one faster than the one before it. The key detail people miss is what happens between those peaks: each segment has to start decelerating before the next one takes over. That deceleration is what "loads" the next link, the same way snapping a whip only works because your wrist stops moving right as the tip is still accelerating.

When that order holds, the segments stack their speed on top of each other, this is sometimes called "summation of speed." When it doesn't, and a segment fires too early or too late, the chain breaks and speed leaks out of the swing instead of building through it.

How this is different from tempo

It's easy to confuse this with tempo, but they're answering two different questions. Tempo is about when your downswing starts relative to your backswing, the 3:1 timing ratio. Sequencing is about which body part leads once the downswing actually starts. You can have textbook 3:1 tempo and still sequence backwards if your shoulders and arms initiate the downswing instead of your hips, the timing would be right, but the order would still be wrong. The two work together: correct tempo gives the chain time to unfold in order, but it's the sequencing that actually determines whether that order happens at all.

What breaks it: casting and "over the top"

The single most common sequencing fault is starting the downswing with the upper body instead of the lower body, the shoulders and arms fire first, and the hips either follow late or barely move at all. This is exactly what over the top is: an upper-body-led downswing that throws the club outside its ideal plane and produces the classic out-to-in path behind a slice or a big pull. Casting, releasing the wrist hinge early, is often the downstream result: once the arms have taken over the sequence, the hands try to manufacture speed on their own by uncocking the wrists too soon, well before impact.

Golf instructor Jim McLean's "X-Factor" research points at the root of this problem: the separation between how far your shoulders turn and how far your hips turn at the top of the backswing. That separation stores rotational torque, like twisting a towel, and it's meant to release through the hips first as the downswing starts. Amateurs commonly lose that separation early, letting the shoulders and hips turn back together, which leaves nothing for the lower body to lead with and all but forces the upper body to start the downswing instead.

What the sequence should actually feel like

The whole downswing, top to impact, takes about a quarter of a second on Tour (see our tempo guide, 0.23 to 0.30 seconds depending on tempo). All four links in the chain have to fire inside that quarter of a second, so there's no room for a deliberate pause between them. This isn't a relay race where you feel each handoff individually, it's closer to a domino effect, or a whip cracking: you trigger one motion at the start, and the rest cascades on its own, far too fast to time consciously.

That's why the "feel" good players describe isn't four separate movements. Unlike tempo, where counting "one, two, three, four" genuinely works, sequencing comes down to a single conscious trigger: a small bump or shift of the lead hip toward the target right at the top of the backswing. Once that trigger starts, the rest of the chain, torso, arms, club, has to follow on reflex, not on a mental count. Trying to consciously feel all four links separately almost always creates a hitch or hesitation in the transition, the exact opposite of what you're after.

How to actually train it

Sequencing is harder to feel than tempo, because the fault happens in a fraction of a second at the very start of the downswing. These drills aren't about noticing all four links, they're about isolating and training that one trigger so it happens automatically.

Film yourself down the line if you can. The tell for reversed sequencing is visible even at regular speed: the shoulders and hands start moving toward the ball while the hips are still turned away from the target, instead of the hips already opening while the shoulders and arms are still completing the backswing.

How to actually use this at your next range session

Start with the step-through drill on half a dozen soft pitching-wedge shots, where the exaggerated move is easy to feel and low-risk. Once the lead-with-the-hips feeling is familiar, try to keep a trace of it on regular full swings, without the exaggerated step. If your misses tend to be slices, big pulls, or thin contact that shows up more under pressure or with longer clubs, a reversed sequence, not a flaw in your swing plane or grip, is worth ruling out first.
